The 3x Rule
Standard benchmark: pipeline = 3x quota. If quota is $1M, pipeline should be $3M. Why 3x? Because 30-33% win rate is industry average — 3x converts to 100% quota attainment if win rate holds. Below 3x = quarter at risk.
When 4-5x Is Right
Enterprise SaaS (avg deal $50k+, 6+ month sales cycle) needs 4-5x because win rates drop to 20-25% on big deals. Land-and-expand strategy needs higher coverage because expansion deals are slower.
Pipeline Stage Weighting
Raw pipeline overstates probability. Weight by stage: SQL 10%, Discovery 25%, Demo 40%, Proposal 60%, Negotiation 80%, Verbal 90%, Closed-Won 100%. Use weighted pipeline coverage = WEIGHTED pipeline ÷ quota.
When Coverage Drops
Pipeline drops typically lag revenue drops by 1-2 quarters. Early warning: coverage falling below 3x for 2+ consecutive weeks = quota at risk next quarter. Take action: more SDR outbound, marketing investment, or revise quota.

Should I count expansion in pipeline?
Separate. Run two coverage ratios: new-business pipeline ÷ new-business quota, and expansion pipeline ÷ expansion quota. Different motions, different win rates.
What about commit vs best-case?
Coverage uses TOTAL pipeline. Forecast accuracy uses commit (>80% close probability) vs best-case (50-80%). Different metrics for different audiences (sales mgmt vs finance).
